Abstract

Tänapäeva tihedas konkurentsikeskkonnas on iga ettevõtte üks eesmärke vähendada oma kulusid. Selle eesmärgi täitmise peamine võimalus on muuta oma tarneahel efektiivsemaks optimeerimise ja kitsaskohtade eemaldamise teel. Tellimuspõhise ja vastavalt tellimusele projekteeritud tootmise tarneahel on üsna keerukas, sest seda mõjutavad paljud muutujad. Ettevõtte võimekusest neid muutujaid hallata oleneb tema edukus, kasumlikkus ning jätkusuutlikkus. Antud lõputöös uuriti erinevaid kitsaskohti, mis tekivad tellimuspõhise mööblitootmise tarneahelas. Töö käigus püstitati neli uurimusküsimust ning neid aluseks võttes analüüsiti tarneahela erinevaid osi. Analüüsi tulemusena pakkus autor välja kuus ettepanekut, mis aitaksid kaasa ettevõtte võimele lubatud tarnetähtaegadest kinni pidada. Kindlasti pole need ettepanekud ainukesed, kuid pidades silmas analüüsitud ettevõtte töötajaskonda, eripärasid ja suurust, tundis autor, et need võiksid olla muudatuste alustamiseks kõige sobivamad. Töö struktuur koosneb kolmes peatükist, mis omakorda jaotuvad alapeatükkidest. Esimeses peatükis on tutvustatud tellimuspõhise tootmise eripärasid ning koostatud võrdlustabel parema ülevaate saamiseks. Lisaks kirjeldatakse siin tellimuspõhise tootmise tarneahela ning selles tekkivate kitsaskohtade teoreetilist tausta. Teine peatükk on tervenisti pühendatud ettevõtte tutvustamiseks - peamised tegevussuunad, asetsemine ärimaastikul ning põhiprotsesside kirjeldus. Kolmas peatükk kulub analüüsile, järelduste ja ettepanekute tegemiseks. Kõigi parendusettepanekute tegemisel on arvestatud seda, et nendega ei kaasneks liiga suuri investeeringuid ning poleks vajalik uue töötaja palkamine. Selline kitsendus on tingitud ettevõtte soovist ehitada lähiaastate jooksul endale uus tootmishoone koos kaasaegse masinapargiga. Nendest kuuest ettepanekust neli on sellised, mille rakendamisega saavad ettevõtte töötajad ise hakkama ning samas ei takista juurutamisprotsess igapäevase töö toimimist. Uute tootekataloogide arendamine ning tootmises olevate tellimuste staatuse jälgimise lahenduse elluviimiseks on vaja kasutada koostööpartnerite teenuseid tagamaks mõlema ettepaneku kvaliteetse ning kasutajasõbraliku elluviimise. Töö kirjutamise ajal polnud ettevõte veel ühtegi ettepanekut rakendanud, aga reaalselt on kaalumisel pakutud lahendustest vähemalt nelja juurutamine. Mõned siin väljatoodud ettepanekud võivad olla rakendatavad ka teistes sarnastes ettevõtetes, kes seisavad silmitsi tarnetähtaegadest kinni pidamise või tarneahela efektiivsemaks muutmise probleemiga. Käesoleva lõputöö edasiarendusena võiks mõnda pakutud lahendust reaalselt rakendada ning teatud aja möödudes viia uuesti läbi analüüs selgitamaks, kas tehtud muudatusel on olnud positiivne mõju tarnetäpsusele või ehk on kitsaskoht liikunud hoopis teise kohta. Teise võimalusena on ära võtta autori kitsendus ressursimahukuse osas ning analüüsida, kuidas mõjutaks uue projekteerimistarkvara või mõne kaasaegse targa tootmise lahenduse kasutuselevõtt tarnetäpsust.

Abstract [en]

The growth of quality has been the goal of many enterprises in various industries. However, nowadays besides quality an increasing amount of attention is paid to the efficient use of resources and optimizing the production processes. Due to globalization companies have an equal standing platform in terms of input material prices and availability thus success is only achieved by reducing costs and producing more efficiently and with less residue. This thesis concentrates on the supply chain of a production company that operates using the combination of made-to-order (MTO) and engineered-to-order (ETO) methods. These methods differ from the traditional mass production in several ways, the main one being the number of variables that influence the whole supply chain. Since mass customization and personalized products are becoming more and more popular there is a constant pressure to also improve the overall efficiency of the MTO supply chain. The aim of this thesis is to find solution for increasing the company’s delivery accuracy and also to reduce the additional costs that incurred due to adhering to the delivery deadline. At the same time, the proposed solutions should not require very large investments or the recruitment of additional workforce. In order to come up with the potential proposals the following questions need to be answered: • What is the current delivery accuracy in the company? • What are the main reasons behind delivery delays? • Which opportunities are there to increase the delivery accuracy? • Do these proposed changes translate into economic benefits? If yes then what kind? With the aim in mind a combined case study is carried out that includes the analysis of both qualitative and quantitative data. The author also conducted interviews with the Manager and CEO of the company to determine their views of the delivery accuracy and the main bottlenecks. A separate interview was conducted with the Sales Manager in order to find out the main problems behind the delays in orders or the unplanned expenses made to keep the deadline. The analysis consists of two parts. The first part is a descriptive analysis where all the company’s main processes are viewed separately and the possible bottleneck are pointed out. The second part concentrates on five orders that have been picked out for further analysis. All of these five orders were either delayed or unplanned spendings were made to be able to meet the deadline. These orders specifically were chosen because these represent the main problems in the supply chain. The results of the analysis showed that all the problems that occurred could be divided into three categories. These three categories are the following: • Bottlenecks caused by the lack of information sharing • Bottlenecks caused by poor planning • Insufficient control during the production and follow-up, but also the lack of continuously occurring problem analysis On the basis of this analysis the author suggests six opportunities for the company to eliminate or at least reduce the influence that the bottlenecks have on the overall performance of the supply chain. All of the suggestions are made while keeping in mind their cost and overall resource intensity. The proposed alterations are: 1. To reach an agreement with the suppliers so that the company could make pre-orders or book a production slot in advance. 2. To incorporate an additional clause in the base contract that would fix the last date that the customer can make changes to the order without the change in delivery time. 3. To standardize the order confirmation document which should include all the necessary information regarding the order. 4. To calculate the production capacity in order to be able to better assess the production times. 5. To develop an IT system that enables to follow the order progress throughout the production phase. 6. To create product catalogs with the most basic products so that less designing resource is spent during the sales process. All of the suggestions could be adopted separately or they can be combined. The main positive aspects about these is that they do not require a lot of investments and they do not interfere with the daily operations of the company. These changes might seem small, but their effect on the overall supply chain performance is significant.
