Abstract

Kliendi soov on saada alati saada rohkem lisandväärtust ning madalamat hinda kui varem. Paratamatult on need soovid pöördvõrdelises seoses ning selline survestamine nõuab ettevõtjatelt üha enam pingutusi, et tuua enda kontole klientide piiratud ressursid. Isegi kui lisandväärtust ei ole võimalik tõsta, siis kulude süstemaatilise analüüsi ning minimeerimise teel on võimalik saavutada konkurentsieelis mistahes tööstusharus. Käesolev lõputöö tutvustas, analüüsis ning tõi välja parendusettepanekud jaotuskulude vähendamiseks Draka Keila Cables AS näitel. Draka Keila Cables AS on rahvusvahelisse kontserni Prysmian Group kuuluv ettevõtte, mis toodab ja turustab kaableid ning kaablitarvikuid. Analüüsi põhjal võib väita, et jaotusvedude efektiivsus on üldjoontes hea, sest väga suures osad liiguvad kaubad täiskoormatena, mis tähendab, et kaubaruum on kogu veovahendi ulatuses täidetud. Efektiivsuskadudest tõi autor välja näiteks täiskoormate keskmise kaalu, mis Norra suunal jäi alla 72% maksimaalsest ning kõrged lisa-mahalaadimisetasud, mis näiteks Leedu suunal ulatusid kuni 20% kogu veohinnast. Lisaks efektiivsuskadude tuvastamisele pakkus autor välja kolm erinevat võimalust, millede rakendamise tulemusena oleks aastas teoreetiliselt võimalik säästa ligikaudu 59 000 eurot. Teoreetilise arvutusena kajastas autor neid seetõttu, et arvutuste aluseks oli võetud aasta 2015. eelarvelised mahud. Norra suunal koormatuse tõstmiseks oleks vajalik muuta pakendi tüüpi mis võimaldaks efektiivsemalt kasutada laadimisruumi ning seeläbi tõsta ühte täiskoormasse laetava kauba kogust. Simulatsiooni tulemusel selgus, et täiskoormate kaal kahe toote lõikes kasvas 40%. Leedu suuna muudatus hõlmaks endas majandustarkvara seadete muutmist ning välistaks kahe kliendi kaupade laadimise teisipäeval ning neljapäeval. Selle tulemusena saavutatakse kõrgem konsolideeritus ning vähendatakse erinevate klientide arvu saadetise kohta. Kolmandaks võimaluseks säästa kujunes edukas hinnapakkumiste analüüs. Suur hinnapakkumiste hulk Tallinn–Keila marsruudil, loob eeldused ühe ning kõige soodsama vedaja valikuks. Arvestades, et eelnevalt jagunes maht mitme 51 vedaja vahel, on mahu kasv positiivseks efektiks ka koostööpartnerile. Läbirääkimiste tulemusel langes nimetatud marsruudi hind 34%. Kokkuvõtteks võib öelda, et ettevõttes on jaotuskulud kontrolli all ning vedude planeerimine toimub efektiivselt. Kaup tarnitakse suures osas täiskoormatena ning osakoormate osakaal on väike. Küll aga võib puuduseks pidada madalat koormatust, mis näitab, et veovahendi ressurss ei ole täielikult kasutatud. Autori poolt välja pakutud lahendused võimaldavad seda kindlasti paranda ning sellel on otsene mõju ettevõtte Draka Keila Cables AS finantstulemustele.

Abstract [en]

Cost efficient supply chain – this is the expression that has been in use more and more, during last years. Since logistics is a combined package of different supporting services and mostly there is no value added during this process, the only way to increase the profit through logistics is by cutting costs. On the other hand customers are always demanding better service, shorter lead times and lower price. So there is a strong conflict between reducing costs and increasing service level or market share. The objective of current thesis was to analyze the efficiency of distribution freights based on Draka Keila Cables PLC, find the possible losses and present three possibilities for improvement. Main goods delivered by Draka Keila Cables PLC are cables packed on wooden drums. The author gathered quantitative data from the forwarding companies used in 2014 and also some qualitative data through non-structured interviews. Interviews helped to focus on issues that were not that visible through freight statistics. Interviews were conducted with employees who are involved with the delivery process in daily business: Warehouse Manager, Freight Planner and Sales Coordinator. Based on data collected, the author concluded that the overall efficiency is good, but there is always room for improvement. The main loss in efficiencies was that for the full trailer loads, the load capacity was below maximum (80 percent). The truck could carry more but physically there is no room available. The solution would be to change the dimensions of the least efficient packaging drum, so that it would be possible to use truck floor area more efficiently. If this change would be applied to Norway distribution channel, the annual saving would be approximately 45 000 euros. The second observation that the author made was that there were many transportation companies who were interested in delivering the goods in Estonian market. This was an opportunity to start price negotiations with the aim of lower price and only one forwarder for Estonian distribution 53 channel. By the time this thesis was written, the negotiations were finished and the annual saving through lower price was approximately 11 000 euros. As previous two savings were discovered through quantitative research, the last one was made through qualitative. From the interview with Freight Planner, the author received the info that for some customers in Lithuania, small quantities of goods were delivered on daily basis. To reduce to cost per loading meter, it would be more efficient to exclude some weekdays from these customers loading dates. This can be done setting up a calendar in the companies business software, so that the software is unable to confirm orders on certain days (e.g. Tuesday and Thursday). This way there would be higher quantity of goods per unloading point (less surcharge through reduced unloadings) and more full truck loads per year. The calculated annual saving for this action would be approximately 3000 euros. As described above, systematic approach to statistical data, combined with qualitative research can bring significant savings to the company. Furthermore, it might give the edge you need, to separate you from your competitors.
